Upgrade Threshold Calculator
Use your numbers, not ours. Calculate gross production benefit, full incremental costs, benefit-cost ratio (BCR), and job volume thresholds before spending capital.
This calculator implements Payoff Signal's authoritative full-cost model. It is preloaded with an illustrative measured workflow scenario. You can adjust all parameters or select from the neutral illustrative presets above.
Full-Cost Upgrade Calculator
Calculate gross production benefit, fixed and variable costs, benefit-cost ratio (BCR), and volume thresholds under Payoff Signal decision policy.

Select to inspectStrict Double-Counting Guardrail:
Do not count the same value twice: (1) If worker time is valued through gross minutes removed and hourly value, do not enter it as avoided cash. (2) Count only additional minutes saved beyond your current baseline; do not count existing productivity gains again. (3) If a cancelled baseline subscription is deducted under subscription costs, do not enter that same charge in Avoided Cash (A).
One-time setup and learning cost was entered. In continuing-monthly and annual modes, setup amortization requires explicit confirmation of expected useful life in months before net payoff and Benefit-Cost Ratio (BCR) can be calculated.
Notice: Economic time value is not cash income. Confirm you have ₹18,000 in actual cash reserves before locking in an annual plan.
Threshold Calculation Pending:
Confirm useful life in Section 3 to calculate break-even and safety margin volume thresholds.
In real knowledge work, saved minutes do not automatically become billable earnings. If time saved simply turns into idle browsing or chat, economic value is ₹0. We recommend auditing at 50% realization.
The Economic Logic Underneath
Unlike vendor calculators that multiply gross salary by an arbitrary “productivity percentage,” the Payoff Signal Calculator uses an authoritative gross-benefit / full-cost economic model:
= N × b + A, where marginal benefit b = (G ÷ 60) × V × U and A is genuine avoided cash cancelled.
= Kf + N × c, where Kf = P + O + Rf + Xf (with net subscription P = Pcand − Pbase) and marginal variable cost c = rv + xv.
= Gross Monthly Benefit (B) ÷ Full Monthly Cost (K), evaluated against unrounded policy bands (<0.80 Stay Lower Tier, 0.80–1.20 Wait/Pilot, 1.20–2.00 Conditional, ≥2.00 Strong). Undefined when K ≤ 0.
Nminimum = max(0, ceiling((H × Kf − A) ÷ (b − Hc))) for break-even (1.00×), safety hurdle (1.20×), and strong case (2.00×).
- New or Stacked Tool: Keep Avoidable Baseline Subscription at ₹0. Factor in the candidate plan in full along with any incremental setup, prompt maintenance, and review overhead.
- Replacement Transition: Enter the monthly equivalent of recurring payments genuinely stopped in Avoidable Baseline Subscription. Net subscription cost is reduced by this avoidable amount (Pnet = Pcand − Pbase).
- Overlapping Pilot or Sunk Baseline: If the current subscription remains active during a test period or was prepaid with no refund, enter ₹0 for avoided baseline payments. Sunk costs cannot be subtracted.
- Strict Double-Counting Prohibition: If an avoidable baseline subscription is deducted under subscription costs, do not enter that same cancelled charge again as Avoided Cash (A).
